McKinsey: AI Can Cut ERP Implementation Time by Half

In an article published on 11 May 2026, McKinsey argues that artificial intelligence will do more than improve enterprise resource planning systems. It may change their architecture, implementation model and vendor economics. The authors state that early users of AI-enabled ERP report EBIT improvements of 5 percent or more. ERP is the accounting, operational and data backbone of large companies. It manages finance, procurement, manufacturing, inventory, sales and reporting. It is therefore unrealistic to assume that companies will simply replace it with a chat interface. McKinsey describes a more likely scenario: ERP remains the system of record, while users interact with it through AI agents. The business impact is significant. According to McKinsey, large ERP migrations often cost between 100 million and one billion dollars. Transformational projects usually deliver payback within four to five years, based on the firm’s experience. If agentic AI shortens design, testing, documentation and training, it may change the cost logic of the entire systems integration market. McKinsey cites examples such as reducing design and build time from six to nine months to two to three months, cutting testing effort by about 80 percent and reducing training effort by up to 90 percent. These figures move AI from the level of an office assistant into the core of enterprise transformation. This does not mean that modernization investment can stop. The authors warn that deploying agents on top of outdated systems will hit the same ceiling as earlier process robotics. That earlier wave delivered quick partial savings, but did not fix weak data, poorly designed processes and fragmented architecture. For customers, the rule is strict: do not automate old disorder. Companies must first determine which processes are standard, which truly create competitive advantage and where an auditable system of record must remain in place. Only then does it make sense to hand part of the work to agents.
